Forty-one percent of enterprises are running agentic AI in production right now. Only 15% of them have a data foundation that can actually support it. That is not a technology gap. That is an operations gap. And according to Fivetran’s 2026 Agentic AI Readiness Index, released this week, it is the single biggest risk sitting inside companies that think they are ahead.

The average readiness score across 400 data professionals surveyed in the US, UK, EMEA, and Asia-Pacific was 61%. Not 61% of something abstract. Sixty-one percent across data freshness, lineage, governance, and interoperability. The four things an AI agent needs before it can make a decision you would trust.

That score means most companies are running autonomous systems on top of data that is stale, ungoverned, or disconnected from the systems those agents are supposed to act on.

The Spending Does Not Match the Readiness

Nearly 60% of organizations surveyed are investing millions to tens of millions in agentic AI. That money is going to models, platforms, orchestration layers, and vendor contracts. Very little of it is going to the part that determines whether any of it works: the data underneath.

The top three barriers cited by data leaders tell the whole story. Data quality and lineage at 42%. Regulatory compliance and sovereignty at 39%. Security and privacy risk at 39%. None of those are model problems. Every single one is an operations problem.

This is the pattern that keeps repeating. A company buys a platform. They connect it to a model. They build a demo that looks great in a meeting. Then they try to run it at scale and discover that the agent is pulling from data that was last refreshed 48 hours ago, has no lineage trail, and sits in a system that does not talk to the three other systems the agent needs to complete its task.

The demo worked because a human was watching. Production fails because nobody is.

What This Looks Like in Practice

Picture a procurement agent that is supposed to flag contracts that exceed budget thresholds. The agent pulls from a finance system that syncs overnight. By the time it flags a contract, the approval has already gone through. The agent is technically correct but operationally useless.

Or a customer service agent that routes tickets based on account history. The account data lives in a CRM that has not been reconciled with the billing system in three weeks. The agent routes a high-value customer to the wrong team. Not because the model failed. Because the data it relied on was wrong.

These are not hypothetical scenarios. They are the direct consequence of running agents on a 61% foundation. And they are happening now, inside companies that are publicly celebrating their AI deployments.

The Six-Month Question

If your company is in the 85% that does not have its data infrastructure ready for agentic AI, here is what happens if you wait six months.

Your competitors who did the foundation work first will have agents running reliably in production. Those agents will be making decisions, completing workflows, and learning from outcomes. Every week of reliable operation builds compound advantage. The agent gets better. The processes around it get tighter. The humans who work with it learn how to delegate more effectively.

Your company will still be debugging why the agent pulled the wrong data.

This is the compounding gap. It is not about who has the best model. It is about who has the cleanest pipes. The freshest data. The governance layer that lets an agent act without a human double-checking every output.

Six months of that gap is recoverable. Twelve months is not.

What This Actually Replaces

The manual version of what these agents do is a person with four browser tabs open, copying data from one system, pasting it into another, cross-referencing a spreadsheet, and making a judgment call. That person knows the data is messy. They compensate for it instinctively. They know which numbers to trust and which ones to verify.

An agent does not have that instinct. It trusts whatever you give it. If you give it stale data, it makes confident decisions based on stale information. If you give it data without lineage, it cannot tell you where its answer came from. If you give it data from a system that does not interoperate with the rest of your stack, it fills in the blanks with whatever is available.

The replacement is not “agent instead of person.” The replacement is “agent plus reliable data instead of person plus messy spreadsheets.” And the second part of that equation is the one most companies are skipping.

The Operations Unlock

Eighty-six percent of data leaders in the Fivetran survey said platform extensibility and interoperability are important or critical to their AI and data decisions. They know the problem. They are telling anyone who will listen.

The unlock is not a better model. It is not a fancier orchestration layer. It is the boring work that nobody wants to fund: data freshness pipelines, lineage tracking, governance policies that actually get enforced, and interoperability between systems that were never designed to talk to each other.

This is what “AI is an operations problem” means in practice. The technology works. The models are capable. The platforms are mature. The bottleneck is the operational infrastructure that connects all of it to the reality of how your business actually runs.

Companies that treat their data foundation as a prerequisite will get agents that work. Companies that treat it as something they will fix later will get agents that hallucinate, stall, or make decisions based on information that stopped being accurate days ago.

The readiness index is not a report about AI. It is a report about plumbing. And plumbing determines whether the building stands or floods.
